FOCUS 1 - RECRUIT

Recruiting is not a pitch.

It is a conversation to see whether this could be right for someone. Do a little, often, and follow up every time.

Start where it is warmest

The easiest people to talk to are the ones already buying from you. They are sold on the product, so you are only talking about the opportunity.

  • Work your list first. Keep a running list of who you know: customers, friends, family, school-gate contacts, neighbours. Add names as they come to you.
  • Lead with earn and learn. People join for what they will earn and learn, not for what they will sell. Open there.

Small and daily beats big and rare

The Power of 3 keeps recruiting ticking over without eating your week: every day, add 3 names, message 3 people, follow up with 3. Fifteen minutes, done.

A conversation beats a link

Sending your recruitment link is the start, not the job. A link on its own rarely converts. Send it, then follow up in person or by message.

Try this opener: "Hi Ana, I wanted to share something with you. What I do fits around everything else in my week, and I think you would be great at it. What are your plans this year? I would love to show you how it could work."

FOCUS 2 - ACTIVATE

Move while they are excited

The first two weeks decide whether a new rep stays. Your goal is simple: get them one small win, fast, before they lose momentum.

Move while the decision still feels good

Have your welcome chat within about 48 hours of them joining. Keep it short, warm, and focused on them.

  • Find their why early. Ask how much they want to earn, by when, and why it matters. Write it down and come back to it in every check-in.

Get them to a first order

Confidence comes from doing, not from being told. Help with the first order before they place it, not after. One completed order teaches more than any guide.

  • Celebrate small. Any step forward counts. A first share, a first customer, a first order: name it and celebrate it.

The first two weeks

  • Reach out first. Check in before they have to ask you. Waiting to be needed is too late.
  • Notice the quiet ones. Anyone quiet for more than 7 days needs a message from you, not an email from head office. Personal beats automated, every time.
  • Quiet is not a no. If someone goes quiet, do not take it personally. Message, ask "what stopped you?", and reset the goal if you need to.

Do this next: For every rep in their first 30 days, make sure you know two things: their why, and their next step. If you cannot name both, that is your next conversation

FOCUS 3- SUPPORT & RECOGNIZE

You cannot give everyone the same time.

And you should not try. Spend your time where it moves the needle, coach by asking, and recognise often.

Prioritise who gets your time

When the week is full, work down this order rather than treating everyone the same:

  1. Representatives who have just stepped up a level: celebrate them fast, while it is fresh
  2. Representatives close to stepping up: a nudge now can tip them over
  3. Representatives who are slipping: protect the performance you already have
  4. Everyone else, in a steady rhythm; rather than all at once.

Coach, do not teach

You do not need to have every answer. The best coaching is them telling you, not you telling them. Ask open questions, then listen.

  • Ask, then wait. Open questions start with what, when, or how. "What has worked best for you so far?" beats "Are you stuck?"
  • Two or three, not ten. Let them pick two or three actions, then agree how and when you will check in. Ownership sticks; instructions do not.
  • Blocker before blame. Ask what is getting in the way before assuming it is motivation. Usually it is a practical blocker you can remove.

Do this next: pick this month's top mover and recognise them where the team can see. Then pick one seller who is slipping and ask them one open question. Two messages, real impact.
